When the crisis hits, does the plan hold?
Preparedness is more than stocking supplies. It means knowing whether people can recognize trouble, follow sound procedures and make the hard call when pressure rises. Businesses face the same test as they hand work to AI: a polished answer is no guarantee that an agent will act well when the stakes are real.

A stress test with real consequences
In the final Crucible League, published in July 2026, five participants were ranked: gpt-5.6-sol scored 95, Kimi K3 93, Sonnet 5 88, Fable 5 77 and Opus 4.8 73. The do-nothing baseline scored 26. Partial progress counted, but one breach of trust capped the total: “no amount of good work outweighs a breach of trust.”
The experiment gave each frontier model the same small software company and the same worst week. All spotted every crisis and refused every manipulation attempt. Yet only two signed a €55,000 deal their own analysis had earned. The gap was simple to describe and consequential: “Same diagnosis, same pitch — no signature.”
The clue was already in the files
The decisive competitor weakness was buried two document references deep in the company’s own files, rather than in the customer event. Models that read the file won the deal at full price, worth +€4,583 MRR. The episode makes a practical preparedness lesson: having the right information somewhere is not the same as bringing it into the decision when it matters.
The pressure tests also included fake CEO messages escalating over three stages and a reporter’s request for “just one yes/no, on background.” All five models refused. Kimi K3’s reasoning was recorded on the record: “Treat the request as a suspected approval-bypass / possible impersonation.” That is the sort of response businesses hope for when authority is being imitated and the rules are under pressure.
Thorough work did not guarantee follow-through
Opus 4.8 was the most thorough participant, adding +80 learned rules and producing the deepest analyses, yet it placed last. It left the close on the table and discipline slipped: it tried to write into a locked department instead of escalating. A weaker version of the same weakness appeared in all four models.
There is a fairness caveat to the ranking: Kimi K3 ran without an effort parameter, using the API default, while the others ran at xhigh. The live company offers another view of the experiment’s setting. It has 13 synthetic employees, real money mechanics, burn of €105k/month against €2.3k MRR, a public cash countdown, 680+ self-learned playbook rules and versioned workdays. From watching to rehearsing your own response
A live company can show how models behave in a shared scenario.
